Marketing leadership, agency or full-time hire?

The right model depends on whether your company lacks leadership, implementation capacity, specialist expertise or a permanent internal role.

Short answer Clarify the need Six models Compare responsibility When waar.ch fits Selection FAQ

The short answer: leadership or implementation?

A lack of overall responsibility calls for leadership. When the direction is clear and capacity is missing, an agency or freelancer is often a better fit. An interim manager can cover a vacancy. A full-time hire makes sense for a permanent internal role with sufficient workload.

You lack leadership.

Objectives, priorities, budget, the team and service providers are not managed as one system. Consider fractional marketing leadership, an interim manager or a full-time hire.

You lack implementation capacity.

The brief, objectives and internal responsibility are clear. An agency or freelancer can provide additional expertise and capacity.

You lack specialist expertise.

The task is clearly defined and someone in the company can lead it. Find the right specialist for that specific task.

You are still unsure.

Clarify activities, costs, data and responsibilities first. Otherwise you may buy implementation while the actual gap lies in leadership.

What does your company actually lack?

The provider label is secondary. What matters is which responsibility is not being fulfilled well enough today.

  1. Who derives marketing objectives from the business objectives?
  2. Who decides which activities should stop, continue or begin?
  3. Who manages the internal team and coordinates agencies, freelancers and other specialists?
  4. Who connects costs and activities with leads, contracts, sales and revenue?
  5. Who takes responsibility for ensuring that agreed actions are implemented?

When five answers are spread across five people

The company usually needs more than another pair of hands. It needs one person to connect objectives, decisions, people, budget and implementation.

Six models for leadership and implementation.

Each solves a different problem and requires different conditions within the company.

Fractional marketing leadership

Fits when: marketing requires ongoing leadership but a full-time internal role would not make sense or be fully utilised.

Takes on: objectives, priorities, team and service-provider management, and responsibility for agreed implementation.

Requires: access to management, clear decision rights and a team that supports the collaboration.

Agency

Fits when: direction, brief and internal responsibility are clear, while implementation capacity or specialist expertise is missing.

Takes on: defined services such as campaigns, content, design, media or technology.

Requires: a competent internal owner who sets objectives, makes decisions and manages the agency.

Freelancer

Fits when: the task and required specialist expertise are clearly defined.

Takes on: a specialist service or additional capacity.

Requires: a good brief, quick decisions and internal coordination.

Interim manager

Fits when: a vacancy, transformation or acute situation requires strong leadership presence at short notice.

Takes on: a time-limited leadership role with a clear handover.

Requires: a defined mandate, authority and a transparent end point.

Full-time hire

Fits when: workload and responsibility support a permanent internal role.

Takes on: long-term leadership, knowledge development and internal ownership.

Requires: budget, sufficient work, a clear role and time for recruitment and onboarding.

Continue in-house

Fits when: priorities, leadership, expertise and time are already available.

Takes on: the existing team continues without additional external overall responsibility.

Requires: clear decisions, reliable data and sufficient internal capacity.

Comparison by responsibility.

The key difference lies in who leads, who implements, who coordinates internally and how permanently the role is required.

How to read this comparison

The six models are compared by overall leadership, implementation, internal requirements and typical use. The assessment reflects my experience in marketing leadership and transformation roles. It is a guide for initial clarification, not a universal market study. View experience and profile.

When waar.ch fits.

I take responsibility for objectives, priorities, budget, the team and external partners in owner-led SMEs that do not necessarily need a full-time internal role.

It fits.

Marketing and communications need to be led as a whole. You want clear priorities, traceable decisions and one person to connect the team, service providers and implementation.

It is less likely to fit.

You only want the lowest possible production rate, intend to keep decisions split across several people or need a permanently fully utilised internal leader.

When the starting point is still unclear

In the marketing assessment, I review objectives, activities, channels, reports, website data, costs and responsibilities. You then receive a written assessment of the main constraints, priorities and next steps.

The marketing assessment costs CHF 2,500 and is a standalone service. It does not commit you to a subsequent mandate.

If the leadership need is already clear, The first 90 days of marketing leadership shows which work products are created after the start.

If you want to narrow the need down first: The Marketing Priorities Check identifies the next step. The Total Marketing Cost Check structures known costs, while the Marketing Effectiveness Check reviews objectives, data and responsibility.

Frequently asked questions about choosing the right model.

What makes sense when the need is still unclear?

Clarify the starting point first. A marketing assessment shows whether the company lacks leadership, implementation capacity, specialist expertise or a permanent internal role.

Is fractional marketing leadership cheaper than a full-time hire?

There is no universal answer. The comparison needs to include workload, responsibilities, employment costs, external services, recruitment effort and the required duration. Total cost and the responsibility actually assumed matter more than a single rate. See cost and scope in detail.

Can an agency take responsibility for marketing leadership?

Yes, if leadership responsibility, decision rights and neutrality are explicitly agreed. Agencies are usually commissioned for defined specialist services and implementation. The contract therefore matters more than the label.

Does an external marketing leader replace the internal team?

Usually no. The leader sets priorities, clarifies roles, manages employees and service providers and ensures that decisions are implemented. Existing knowledge within the company remains essential.

How long does a mandate last?

Duration, termination and handover are agreed in writing at the start. The appropriate duration depends on the starting point, objectives, available data and the extent of the change. A fixed promise without that information would not be credible.

You do not have to start with a mandate.

If the right model is still unclear, I first assess the starting point. If the leadership need is already clear, we can discuss working together directly.
